Lua Global raised $5.8 million last week on a straightforward claim: 10 people can manage 30 AI agents if you build the right orchestration layer. One operator, three agents. A new unit of labor.

If that ratio holds, it rewrites how SMBs think about headcount. You don't hire a fourth person to handle the fourth workflow — you spin up another agent. The economic model shifts from linear to exponential.

The claim deserves attention. It also deserves skepticism. Because while the 1:3 pattern is real, the current evidence only supports it in two departments. Anyone pitching it more broadly is getting ahead of the data.

Where the Ratio Actually Works

The departments where one operator running three agents consistently delivers are procurement and Level 1 customer support. Not because those domains are simple — because they're structured.

Procurement is a strong fit. Purchase order matching, vendor onboarding, invoice reconciliation — every step has defined inputs, rules, and outputs. An agent either matches the PO to the invoice or it flags an exception. There's no judgment call buried in step three. When you load three agents into this workflow, one handles intake, one does verification, one routes exceptions. The human operator reviews the exception queue and handles escalations. That's a workable 1:3.

Level 1 support follows the same logic. Password resets, order status lookups, return initiations — these tasks run on tight scripts with clear escalation paths. An agent either resolves the ticket or passes it up. The structured environment removes the ambiguity that breaks agent performance. A single operator can supervise three agents running this pattern without spending their day firefighting.

The common thread: agents fail on ambiguity, not volume. In environments where inputs are structured and edge cases have predefined handling, three agents per operator is achievable. The key metric isn't agent count — it's exception rate. Keep exceptions below 10% of volume and the ratio holds.

Where the Ratio Breaks

Push the 1:3 model into sales, finance close, or executive support and it degrades fast — often to 1:1 with audit overhead.

Sales is context-dependent in ways that break agent reliability. A prospect's tone, a relationship history, a detail from a call last quarter — agents don't carry that context across interactions, and the ones that try introduce hallucination risk. You end up with an operator spending more time reviewing agent outputs than they would have spent doing the work themselves.

Finance close is worse. Month-end closing involves judgment calls on exceptions that don't map to any rule in the agent's training. When an invoice doesn't match because the vendor changed their billing structure mid-contract, a human reads the email chain and figures it out. An agent either errors out or — more dangerously — makes a confident wrong call that flows downstream.

Strategy and executive support are where the ratio fully collapses. Multi-agent systems have a compounding problem: one agent's error becomes the next agent's input. In structured environments, you catch drift early because the output has a defined shape. In open-ended reasoning tasks, the drift is invisible until it causes real damage. Perplexity's "Computer" product, which connects to Snowflake and Salesforce for legal and finance audits, is attempting this at the enterprise level — with teams of dedicated engineers managing the audit layer. That's not SMB territory yet.

The Hidden Cost: Agent Operators

Here's what the 1:3 pitch usually leaves out: entry-level roles aren't disappearing — they're becoming Agent Operators.

The narrative that AI eliminates junior positions is overstated. What's actually happening is a role shift. The person who used to process invoices is now auditing the agents that process invoices. That's still a job, and it requires different skills: pattern recognition, exception triage, prompt refinement, escalation judgment.

SMBs need to budget for this explicitly. A reasonable estimate: roughly 30% of the hours saved by three agents flow back into oversight. What to Buy vs. Build

Most SMBs should not be building custom orchestration layers. Build custom only when two conditions are both true: you have a structured workflow with defined inputs and outputs, and you have in-house engineering capacity to build and maintain the integration. If one condition is missing, embedded beats custom on cost, reliability, and speed to value.

The Bottom Line

The 1:3 ratio is a real operating pattern — in the right departments. Here's how to test whether it fits your operation.

Start with one structured workflow. Pick the department where inputs are cleanest: PO processing, returns, password resets, appointment scheduling. If you can write down every step and every exception rule in under two pages, it's a candidate.

Measure auditor hours, not agent count. The question isn't how many agents you can run — it's how many agent-hours of output one operator can reliably review. Track that number for 30 days before expanding.

Expand only when drift stays low. Define what "wrong" looks like in your workflow, then measure the rate. If the error rate stays below 2% of volume, the agent is stable enough to scale. Above that, tighten the constraints before adding more agents.
